The client

CanPay Debit, the payment leader in the cannabis retail market. At the time of the campaign CanPay had 400,000 active users and was live in 1,200 US cannabis retail locations. The problem was the other 8,800. There are roughly 10,000 cannabis retail locations in the US, and most of them still ran on cash or an ATM by the door. CanPay needed to reach those store owners directly, and the ad platforms treat "cannabis retail" the way they treat you.

The target

Primary: the 8,800 US cannabis retail locations not yet on CanPay. Secondary: quick-serve restaurants and independent coffee shops, a test segment outside cannabis. The list was split into segments so each one could be measured on its own.

What we sent

Cold email only. No social layer, no paid media. Segmented sequences, sent and tracked per segment, with replies handled by a person. It ran on the same outbound system HempLeads uses for every client: the process on the how it works page, pointed at cannabis retail.

What the best segment shows

One segment got 3,859 emails, 14% of the volume, and produced 17 of the 36 opportunities and half the estimated pipeline.
